You did the research. You picked the tools. You rolled them out with a company-wide email and a 45-minute training session. And now, three months later, exactly two people are using them — and one of them is you.
Sound familiar?
This is the most common failure pattern I see in AI adoption, and it has almost nothing to do with the technology. It's a people problem. And it's fixable.
Why AI tools get abandoned
After helping multiple organizations roll out AI tools, I've seen the same patterns over and over. Adoption fails for a handful of predictable reasons:
Nobody asked the team what they needed. Leadership picks tools based on demos and vendor pitches. The people who actually do the work were never consulted. The tools don't fit their real workflows, so they don't use them.
Training was a one-time event. A single training session isn't enough to change behavior. People need hands-on practice, time to experiment, and someone to ask when they get stuck. One lunch-and-learn doesn't cut it.
There's no accountability. If using the new tools is optional, most people will default to whatever they were doing before. Comfort beats change every time — unless there's a reason to switch.
The tools are solving the wrong problem. Sometimes the tool is genuinely impressive but solves a problem nobody actually has. If your team's biggest frustration is scheduling and you bought them a document summarizer, don't be surprised when it collects dust.
Fear. Let's be honest about this one. A lot of people hear "we're implementing AI" and think "they're replacing me." If you don't address that fear directly, it becomes silent resistance that no amount of training can overcome.
What actually works
Here's what I've seen succeed — both in my work with clients and in my own role leading AI adoption at a CPA firm.
Start with one team, one workflow
Don't try to roll out AI across the entire organization at once. Pick one team with a clear pain point and a willingness to try something new. Show them a win. Then let them become your internal advocates.
At one firm I worked with, we started with the admin team's client intake process. We automated form generation and data entry using AI, saving each admin about 4 hours per week. When the rest of the firm saw that result, they started asking "when do we get this?" instead of "do we have to use this?"
Involve the end users from day one
Before you select a single tool, sit down with the people who will use it. Ask them: What takes too long? What do you hate doing? What would make your day easier?
Their answers will surprise you — and they'll be far more invested in the solution because they helped shape it.
Train in context, not in theory
Nobody retains information from a generic "Introduction to AI" presentation. Train people using their actual documents, their actual workflows, and their actual data.
Instead of "here's how a chatbot works," show them "here's how to use this tool to draft a first response to the client email you received this morning." The more specific and relevant the training, the more likely it sticks.
Make the first 5 minutes effortless
If a new tool takes 30 minutes to set up and requires a new password and a browser extension and a Slack integration before it does anything useful, you've already lost. The first experience needs to be almost embarrassingly easy.
I aim for what I call the "5-minute wow" — within 5 minutes of sitting down with the tool, the person should see it do something that makes them say "oh, that's actually useful."
Celebrate and share wins publicly
When someone uses an AI tool to save time, catch an error, or deliver something faster — make it visible. Share it in a team meeting. Post it in Slack. Let people see that their colleagues are benefiting.
Social proof works inside organizations the same way it works everywhere else. People adopt what they see their peers succeeding with.
Create a feedback loop
Set up a simple way for people to report what's working and what's not. A shared channel, a weekly 15-minute check-in, a simple form — whatever fits your culture.
This does two things: it gives you data to improve the rollout, and it signals to the team that their experience matters. Both are critical for sustained adoption.
The 30-60-90 framework
Here's a simple framework I use for every AI adoption engagement:
Days 1–30: Foundation. Assess current workflows, select tools, set up infrastructure, and train one pilot team. Success metric: the pilot team is using the tool daily.
Days 31–60: Expansion. Roll out to additional teams based on pilot learnings. Refine training based on feedback. Start measuring ROI. Success metric: 50%+ of target users are active.
Days 61–90: Optimization. Address remaining resistance, add advanced use cases, document best practices, and hand off ownership to an internal champion. Success metric: the tools are part of the routine, not a separate initiative.
The bottom line
AI adoption isn't a technology project. It's a change management project that happens to involve technology. If you treat it that way — starting with people, focusing on real problems, and building momentum through small wins — you'll be in the minority of organizations that actually get value from their AI investment.
